  3. Decompose the metric. Break it into a metric tree or funnel.
  4. Segment the change. Platform, geography, acquisition channel, cohort, user type, device, plan, or lifecycle stage.
  5. Compare against baselines. Previous period, year-over-year seasonality, control groups, or unaffected segments.
  6. Form hypotheses. Product launch, pricing, acquisition mix, performance, competition, lifecycle, or external event.

Use cohort analysis. Group users by signup week, acquisition channel, plan, platform, or first key action, then compare retention curves. First, check data quality. Was there an event schema change, identity stitching issue, bot filter update, outage, app release, timezone change, or dashboard definition change? Compare DAU against raw sessions, API traffic, push opens, and revenue. If only DAU changed, instrumentation is likely.

Second, decompose DAU:

  • DAU = new active users + retained active users + resurrected users
  • Retained active users = prior active users x return rate
  • New active users = acquisition volume x activation rate

Third, segment. Look at platform, app version, geography, acquisition channel, user tenure, plan, and core use case. Worked example: activation is flat but retention is down

Prompt: "New users complete onboarding at the same rate, but D30 retention declined. What could be happening?"

Possible hypotheses:

  • Onboarding completion is too shallow; users finish forms but do not reach the true aha moment.
  • Acquisition mix changed; new users have lower intent even though they complete onboarding.
  • A feature used after onboarding regressed, such as search, recommendations, or collaboration.
  • Notifications or lifecycle emails changed, reducing return prompts.
  • The product attracted a one-time-use segment.

Analysis plan:

  • Segment D30 retention by acquisition channel, persona, platform, geography, and signup week.
  • Compare first-session actions beyond onboarding completion.
  • Build a retention tree: D30 retained = activated users x repeat key-action rate x continued value availability.
  • Look at intermediate retention: D1, D7, D14, D30 to locate when users disappear.
  • Compare cohorts before and after product or acquisition changes.

The product recommendation depends on the driver. If low-intent channel mix caused the decline, fix targeting. If the true aha action predicts retention and fewer users reach it, redesign onboarding toward that action. If D14 falls after a notification change, test lifecycle recovery.

Common product analytics traps

The first trap is skipping instrumentation checks. A metric drop after a logging migration is not a user behavior insight. Always verify before diagnosing.

The second trap is using too many metrics with no decision rule. Listing 20 dashboards sounds busy, not analytical. Pick the metric tree branches most likely to explain the change.

The third trap is ignoring denominator shifts. Conversion can rise while absolute orders fall if traffic quality changes. Retention can look better if low-intent users never enter the denominator. Always inspect numerator and denominator.

The fourth trap is over-aggregating. A flat overall metric can hide a mobile disaster offset by desktop growth. Averages are where product problems go to hide.
